CASE STUDY

3T Additive Manufacturing

From Prototype Bureau to Industrialised Advanced Manufacturer

Background

3T is one of the UK’s most technically respected metal AM service bureaux, with laser powder bed fusion capability, a qualified material portfolio, and an aerospace and defence client base. But technical excellence masked a fragile legacy business model — additive manufacturing operated as a transactional prototype function, with subcontracted downstream activities that were poorly tracked and outside the business’s economic control.

The result was a set of compounding structural problems:

  • Scrap rate approaching 40%, consuming machine time, material, energy and labour
  • No true cost visibility — pricing built on estimates that systematically eroded margin
  • Reactive quality management — problems identified at end of process, after cost was incurred
  • Inconsistent delivery performance — no control of downstream meant no reliable commitments

Transformation

TAAG applied a five-phase method, deliberately sequenced to build the conditions for each successive stage. The goal was not incremental improvement — it was to create an entirely new category of manufacturer capable of competing for production contracts, regulated programmes, and high-value commercial relationships.

01 Stabilisation & ControlLeadership clarity; AM repositioned as core manufacturing. Business made controllable.
02 Quality FoundationQuality culture established before systems were formalised. Mindset before infrastructure.
03 Value Chain IntegrationSubcontracting reduced. Downstream operations internalised. Full economic ownership restored.
04 Repeatability & InvestabilityAS9100-aligned QMS implemented. Auditable systems replaced silos; legible to customers and investors.
05 Scale & Enterprise ValueProduction contracts pursued and won. Automation deployed into stable systems. 50% YoY growth achieved.

The outcome is a fully vertically integrated advanced manufacturing system: design optimisation, material qualification, additive build, post-processing, heat treatment, CNC finishing, surface treatment, and dimensional inspection — under one roof, one quality system, one commercial model. Every cost visible. Every part moving through an auditable, digitally connected workflow.

Results | 2021 – 2025

From a loss-making base with a 40% scrap rate, 3T has become one of the UK’s leading industrialised metal AM providers — recognised by the Ministry of Defence and co-chair of the UK Defence Strategy for Digital Supply Chains. Revenue reached £5m in 2025, growing at 50% year-on-year.
